A successful team

Do we have success backwards?

When we think about a successful person, we often think about someone who is very busy, works very long hours and often weekends. I used to think like this and I used to work all the time because I felt that’s what you’re supposed to do to have a successful career.
If we’re honest though, does living like that sound appealing? Do you want to work all the time? Unable to unwind, because you’re always checking your emails?

Last year, after reading Flow by Mihaly Csikszentmihalyi and Busy: How to thrive in a world of too much by Tony Crabbe, I’ve made changes to the way I work. I’ve turned all email notifications off, on all my devices, including my main laptop. If I want to see my emails I have to consciously open up Outlook. This allows me to concentrate on a task, rather than getting distracted by every incoming email.

Blocking time in my calendar allows me to deal with anything that does need urgent attention (which usually means it’s about people, not things). I’ve also put aside time to work on important projects that are not urgent, to make sure that I’m not just solving today’s crisis every day. These changes have allowed me to cut down the number of hours that I work. Yes, I do occasionally do a bit of work in the evening, or on the weekend, but it’s an exception now, rather than the rule that it used to be. At the same time, I feel like I accomplish more. And my mailbox hasn’t turned into one of these black holes that some of my colleagues seem to be dealing with. Or trying to anyway.

If people see you as a leader there’s another problem with working all the time and not responding to emails. People who work for you will mimic your behavior. They will work all the time and feel that it’s ok to not reply to emails. Because that is the example that you are setting. Even if you tell them they shouldn’t, they will do as you do, not as you say.

After reading Multipliers by Liz Wiseman the idea that working a lot of hours isn’t necessarily a good thing took even stronger root for me. Multipliers are genius makers. They bring out the intelligence in others. They get the most out of their teams and makes them feel trusted and valued. The opposite of a multiplier is a diminisher. Diminishers, who almost always mean well, get less than half of the intelligence and energy out of their teams. They leave their teams underutilized.

Diminishers feel that intelligence is scarce and fixed and that they if they want something to get done, they have to get personally involved. With a mindset like that, you can understand why someone might be very busy.
Multipliers look for what people are naturally good at (their native genius) and try to stretch and grow those skills even further. They create space for others and allow them to fail, within a reasonably save boundary. They do however also demand that people take ownership and they won’t shy away from asking hard questions.

I’ve been trying to act as a multiplier for several months now, but I find it hard to tell how well I’m doing. The accidentally diminishing behavior that I’m most likely to exhibit is called “Pace Setter”. Being a Pace Setter means you are so on top of things, working so quickly, or focused, or at such a high quality that no one else gets a chance to step in and take responsibility. While working for a leader like that might sound ideal, it often means that other people don’t get a chance to use their skills and intelligence. If you do this for too long, they will give up, because you will take care of things anyway.

A clear sign of multiplying is delegating significant amounts of work to your team, in a way that allows them to be successful. I’m working with the best teams that I can possibly wish for and seeing people grow and be successful is the most rewarding part of my job.
The added benefit of delegating is of course that you don’t have to do all the work yourself. Thus allowing you time to work on projects that are challenging you and that allow you to grow too. And to spend your evening writing a blog post.
Today was my first day back at work after a two-week break and I was lucky enough to be part of a brilliantly led meeting that was not only a lot of fun, but that also achieved a result that I did not expect at the start.

Summer flu and an update on freewriting

I have what is apparently called a “summer flu”. I didn’t know this was a thing, and I would have been happy to live on unaware of its existence but alas, no such luck.

When you have the flu in winter you curl up on the sofa with blankets and tea and books and candles and it’s nice and cozy. Even though you’d rather not be sick, it’s ok to spend a couple of days like that. Now though, even the thought of a blanket makes me break out in sweats. I want to be outside, playing tennis, running, working in the garden, or reading a book in the sun. Feeling hazy and having a headache and a sore throat is very much at odds with the sun and the lovely weather outside. Not much I can do about it though.

To make the most of the situation, I’d like to give you an update on how I’m getting on with freewriting. This is the 21st day of writing. If you would go through the trouble of looking up the date of the first freewriting post, you’ll notice that it was posted more than 21 days ago. I don’t write every day. If I get home late, or if I have to choose between sports and writing, I sometimes skip the writing. Which is fine. My goal wasn’t to write every day. I started this because I was looking for my writing voice, and I hoped that the freewriting would help me find it.

I am enjoying freewriting. It’s a great outlet, and a way to help me order my thoughts. When something is going around in my mind I need to let it out. On some days, what I write turns into a blog post or a concept for one. On other days I’m happy no one will be reading what I scribbled in my notebook. Writing more has increased the number of useful ideas for blog posts that I’ve been able to come up with. Sometimes the idea sits in my notebook for several days, before I pick it up again and rewrite it into a blog post. I still find that a lot of what I write is not suitable for publication. Mainly because I don’t want to publish anything from which it is possible to identify any of my friends, family, colleagues, or my employer. If someday I will pluck up the courage and find the inspiration to write fiction, then some of these ideas can be used as inspiration. Until then it will stay in my notebook.

Freewriting has helped me to find my writing voice. Writing with pen and paper makes it easier to write down what I think. There are no typos and no red wriggly lines show up if I misspelled a word. I just continue to write, knowing that if I ever want to publish it, I’ll have to type it anyway and I can fix any mistakes at that point. It makes writing feel more natural. I’m less subconscious and I’m able to keep my perfectionism at bay.

Writing (and reading) more also means that I get more practice again writing and thinking in English. A couple of years ago I spoke English at home and at work, so most of my thinking was in English as well. That’s not the case anymore, which means that I sometimes get a bit rusty and more predictable in my choice of words.

All in all, the freewriting only has benefits so far. It makes me feel good, it improves my writing, it generates ideas and I’m enjoying it. If you’re looking for me, I’ll be writing some more!

5 ways to get a grip on your work day

I love my job. It’s great to work with our smart and dedicated people, I enjoy the challenge and there is enough variety to make sure it’s never boring. The one thing that I dread sometimes is having days with more than five hours of meetings. I don’t believe this can be useful or productive for anyone. On top of that it freaks me out.

I don’t mind working hard at all, but I like to have some control over my life (even on a day to day basis :-)). Having full days of meetings makes me feel like I have none, which in turn generates stress. Another challenge with these back to back meetings is that with every one of them I’ll have less energy and it becomes harder to concentrate. As an introvert I need quiet time to recharge. An hour in between meetings to do some work and listen to some music does wonders, but quite often I’ll be lucky to have 30 minutes in the morning and 30 minutes in the afternoon without meetings. Just enough to take a bathroom break and get a tea.

Two months ago, I started to try and change this pattern by critically reviewing my calendar and the meetings in it. When I see that a day is filling up I block time to ensure there will at least be some time to recharge a bit during the day. Below are 5 tips that I have found to work so far and that have greatly improved my productivity and the quality of my work days. Both from my perspective and judged by the output I’m able to generate. If you feel like your calendar is running your life, you might find some of them useful.

1. Evaluate all recurring meetings that you have
Do you have an active role in these meetings, or are you there to listen in? If it’s the latter, what value does listening in add? Does it help you to do your job better, or are you there to make someone else feel good about the fact that you are in the meeting? Or are you only there, because the meeting was in your calendar?If the meeting doesn’t add value to your life or work, remove it from your calendar. Don’t just remove the next instance, but remove the series. If there is an instance of the meeting where it would be valuable for you to be there someone can send you the invite for that particular instance of the meeting. And if they don’t you’ll have some more time to do work.

2. Every meeting needs an agenda
When someone plans a meeting without a clear agenda ask them to create an agenda before you accept the meeting. Based on the agenda you can determine whether that meeting will indeed be your highest priority at that particular time. Consider if the topic of the meeting can maybe be handled over email instead of by dragging people into a meeting. If the timing is inconvenient don’t feel bad about proposing a different time for the meeting. Whenever you feel the meeting is too long or too short, propose to change the amount of time scheduled for the meeting. If people that you feel are critical to the meeting are not invited, make sure they get the invite. In case you are not the right person to discuss the topic with point the organizer to the right person or people and decline the meeting. Don’t spend 30 minutes discussing who should be discussing the topic at hand. You have better things to do, even if it’s just taking a bio break.

3. Align on the purpose of the meeting
Make sure that everyone knows what the purpose of the meeting is and that there is an agreement on what the desired result of the meeting is. That way you know for sure that the people in the meeting are all working towards the same goal. If someone disagrees with the purpose, or the desired result, they can indicate this upfront, so that it can be tackled before or at the beginning of the meeting. To avoid what Tim Minchin describes as “being like two tennis players trying to win a match by hitting beautifully executed shots from either end of separate tennis courts” (http://www.timminchin.com/2013/09/25/occasional-address/).

4. Preparation is key
Send out homework before the meeting, or if it’s not your meeting ask the organizer how the participants can prepare for the meeting. By making sure everyone in the meeting is prepared it can be a lot shorter and the outcome will most likely be more valuable. If it’s not possible to explain how people can prepare for the meeting rethink the purpose of the meeting and whether a meeting is the right format to tackle the issue or task. Maybe more thinking needs to be done before it makes sense to have a meeting? Are there still prerequisites unclear that mean that it’s too early to call for a meeting? Then postpone the meeting.

5. Meeting or email?
If you are running a completely virtual meeting, make sure you only invite the people who really need to be there. Then during the meeting make sure everyone can play an active role. If you are a participant in a virtual meeting decide whether you will join the meeting, or work on your email. By combining the meeting and your email you won’t be paying attention to the conversation in the meeting, you’ll get tired from hearing it anyway and you will be less efficient answering email. Avoid the old “could you repeat the question, you were breaking up” excuses. Isn’t it amazing, how there’s always static on the line just when that one question is being asked?

Be hard on yourself and others before organizing or accepting a meeting. Quite often we are in meetings that could have been a lot shorter, or that could have been handled through a simple email exchange. Of course, having face to face time with people is valuable, but make sure that it’s a useful way of everybody’s time. Over the last years we have gone a bit “meeting crazy”. Having all these meetings is not only tiring and inefficient, it quite often also means that real work that has real deadlines cannot be done during the day. This work then moves to the evening, which should be your time to relax and do other things instead of work. By not having downtime we become tired, less efficient and less productive and eventually unhappy. Claim back some of your time and help others to do the same. It will be worth the effort!
